Here's what was actually broken.
We were reaching out to everyone. No defined ICP (ideal customer profile). No clear messaging. No positioning that told the market what we do and more importantly what we don't do. Every outreach email sounded like every other B2B company. "We help businesses grow." "We deliver results." "Let's connect."
Why would anyone reply to that?
The hard truth about early B2B marketing that most Indian startup CEOs don't want to hear: you cannot pour water into a broken bucket. Running ads and cold outreach without positioning is exactly that. You're spending money and energy pushing people toward a message that means nothing to them.
What I built instead
I stopped the outreach. Not permanently, temporarily. Long enough to fix what was underneath.
Step 1: Defined the ICP properly.
Not just "B2B companies in India." Specific. Which industry. Which company size. Which role makes the buying decision. What problem keeps them up at night. What they've already tried that hasn't worked.
Once you define who you're talking to, everything else gets easier. Messaging. Channels. Content. Outreach templates. All of it flows from a sharp ICP.
Step 2: Built the positioning.
One clear answer to: what do we do, who do we do it for, and why us over everyone else.
This is where most Indian B2B startups bleed silently. They try to serve everyone because saying no to a potential client feels dangerous at an early stage. But a company that does everything for everyone is impossible to refer, impossible to remember, and impossible to buy from with confidence.
We made a decision: here's exactly what we do. Here's exactly who we do it for. Here's what we don't do.
That last part what we don't do changed everything.
Step 3: Rewrote every outreach touchpoint.
Same channels. Same budget. Completely different message. Now rooted in the ICP's specific pain, not generic value propositions.
What changed
The leads didn't just increase. The conversations changed.
Prospects started saying "yes this is exactly our problem." Clients began understanding we don't do everything, we do specific things, differently. That clarity became our credibility.
Your CEO isn't wrong to want leads. Leads are the lifeblood of any B2B business. But leads are a symptom of positioning, not a substitute for it.
Fix the foundation first. The leads follow.
The mental model
Before your next campaign ask three questions:
Who exactly are we talking to?
What specific problem are we solving for them?
Why us and not the ten other companies in their inbox?
If you can't answer all three in one sentence each, you're not ready to run outreach. You're ready to do positioning work.
